Check if her time matches your expectation. Maintenance project answer = signal.
2. Is anything blocked or waiting on someone else?
Blockers she doesn't surface = invisible delays.
3. On a scale of 1–5, how loaded are you this week?
A number is faster and easier to track over time.
4. Will all active projects hit their next milestone?
If no, you find out now — not when the client asks.

1. What did you complete last week vs what you planned?
Comparing plan vs actual trains accountability from day one.
2. What are the 3 most important things to deliver this week?
Forces prioritization. Can't name 3 = tells you something.
3. Where do you need my input or a decision from me?
New people often wait without saying so. This unlocks them.
4. Is there anything you're uncertain about in your responsibilities?
3 months in — ambiguity is normal. Surface before it becomes a mistake.

Accountability rules

Operating principles that shift you from reactive to in-control.

Assignment rules
Never assign without a deadline and an owner
Undeadlined work disappears. "Ghadeer owns this by Friday" — not "can someone look at this."
Maintenance counts against bandwidth
10 legacy projects at ~12% each = over 100% before you assign anything new.
One active project limit for Youssef
Full ownership of 1 project, support on others. Expand after month 6.
Tracking rules
Every project has a status update by Friday
Red / Amber / Green. If amber or red, one sentence on why.
Blockers surface within 24 hours
Not at the weekly check-in — immediately.
No silent deadline slips
If a deadline will be missed, tell you 2 days before — not on the day.
Your rules as manager
Don't accept "almost done" without a date
Always follow with "when exactly?"
Check bandwidth before adding any work
Above 80% = delay or re-prioritize, don't assign.
Protect the check-in — never cancel, only reschedule
Cancelling sends the message that accountability is optional.
